When designing all the various characters for the game Skatfreunde, the process started by aiding the narrative designer with visual references to go with his written character profiles. This way we established the direction we intended to take for each of them. Then I would do a couple of rounds of sketch explorations and receive feedback from the team. Once it was narrowed down to one or two designs, I would go into colour explorations > outfits and possible skins explorations and then, finally, I would render the final design that would be cut and animated in Spine 2D.
